After some costly mistakes and bad advice I found the best is to call Don at Hilborn. The tech page is very helpful.

Before you took it apart you should have scribed a mark on the end of the spool and the lever to give you a reference point to go back to, reassemble then put a leakdown tester on it and reset it. Easiest now would be to call hilborn or go to their tech page, like the other post said.

Got an Endelre nitro barrell valve from Kinsler that was supposed to be set up and ready to run and the BV was in 180 off.
Good friend was there helping and got out the leak down tester, turned the spool 180 and set, and made sure it leaked more when it opens up (instead of less!!) and we were good to go.
Ask Hilborn what he recomends for starting leak down and butterfly openings, and you should be set.

If you don't have a leak down tester or don't know what it should be set to for your application:
It's basically not much different to setting up a carburetor:
Get the engine to run on idle and check throttle response - if it's "lazy" it's set too rich.
Lean down until it doesn't take throttle smoothly anymore and starts to cough. Then go back a turn.
If the engine is running too high in idle rpm, close butterflies a bit more.
Then readjust the geometry of your linkage butterfly / metering valve so it all is parallel.
Don't mess with it anymore from then on, but work with butterfly idle stops to adjust idle rpm.
You might consider an air valve (simple ball valve) sitting behind / under the butterflies, that enables you to to lean the engine out (allowing more air in without adding fuel) once fired up and idling, to warm it up quickly. Also helpful for the "on track" guy to quickly help you when the bitch is about too die on low idle and too much fuel once you are on the track.
